Founder — P.L.E.D.G.E. Council

Built a school-wide student council from the ground up, transforming a grade-level initiative into a structured, multi-grade leadership system operating across 40+ students.

Context

The P.L.E.D.G.E. Council was founded as a transition from the earlier Oxfam/YLAC Equality Club model into a fully in-house school council. With the external program being phased out, the objective was to retain its core intent while expanding scale, flexibility, and institutional integration.

Unlike the previous structure limited to a single grade, P.L.E.D.G.E operated across grades 8 to 12, involving 40+ students and functioning as a structured student-led system within the school.

Building the Council

The council was not inherited — it was built from the ground up. During the academic break, I worked closely with faculty to define its structure, purpose, and operational model.

  • Designed the council’s structure, roles, and departmental segmentation
  • Defined the vision, objectives, and functional scope of the council
  • Selected and placed members into roles based on capability and fit
  • Established workflows for coordination, communication, and execution
  • Aligned the council’s function with broader school goals and systems

Every decision here defined how the council would function long after its initial setup.

"This was a shift from running a club to architecting a system — designing not just activities, but how leadership itself operates."

Execution & Operations

Once established, the council operated as a structured system for student-led initiatives, leadership development, and coordinated engagement across grades.

I led early operations before transitioning into an advisory role due to increasing academic and leadership commitments elsewhere. Despite stepping back from daily execution, I remained involved in oversight and direction.

  • Oversaw early-stage execution of council initiatives and programs
  • Mentored members and ensured role clarity and accountability
  • Supported continuity by transitioning leadership into a sustainable structure
  • Maintained involvement at an advisory level while the council operated

Challenges

Recruitment and structuring were the most critical challenges. Building a system from scratch required not just selecting people, but ensuring the right fit across roles, responsibilities, and long-term sustainability.

It also required thinking ahead — designing a structure that could function independently, beyond the founder’s direct involvement.

"The real challenge was not starting the system — it was designing it to sustain itself."

Defining Phase

A defining part of this journey was building the council during school holidays — working in an almost empty campus, focused entirely on structure, planning, and long-term clarity.

This phase required foresight — thinking through how students would interact with the system, how responsibilities would flow, and how the council would operate in real scenarios.

"This was the point where leadership shifted from execution to system design."

Impact

The council operated for a full academic cycle, engaging 40+ students across grades and creating a structured platform for participation and leadership.

It extended the reach of student-led initiatives beyond a single grade, enabling broader involvement and a more integrated school-level impact.

Transition

The council was eventually dissolved as part of institutional restructuring and standardization efforts. However, the system demonstrated how a student-led initiative could scale into a structured, multi-grade leadership model.

Reflection

This experience marked a transition from executing within systems to designing them. It required thinking beyond immediate outcomes — focusing instead on structure, sustainability, and long-term functionality.

It reinforced that building something meaningful is not just about starting — it is about structuring it in a way that allows it to operate, adapt, and continue beyond you.

"I learned that leadership at scale is not just about managing people — it is about designing systems that enable people to operate effectively."
